Design Management: Why it holds a project together

Design management is the function responsible for coordinating, controlling and developing the design to ensure it is technically compliant, buildable, commercially understood and delivered in accordance with the project programme. Although the principles of design coordination have existed within construction for decades, the role of the Design Manager has become increasingly important as projects, procurement routes and design responsibilities have become more complex. Modern construction projects typically involve multiple consultants, specialist subcontractors, client-appointed designers and contractor-designed elements, all of which must be developed, coordinated and integrated into a single, coherent design solution.

This is where effective design management adds real value. A Design Manager provides the technical leadership, governance and coordination required to manage the design from pre-construction through to construction and handover. When undertaken effectively, design management supports programme certainty, cost control, quality, buildability and regulatory compliance.

The real value of design management lies in understanding where design risk exists, identifying interfaces that require further resolution, and ensuring decisions are made at the right point in the programme.

Treating design management as an afterthought, or assigning responsibility to whoever has spare capacity once the wider project team is already in place, is one of the quickest ways for a project to lose control of its design coordination.

THE EXPERTISE IT TAKES
Most experienced construction professionals will recognise the core processes of design management: managing the Design Responsibility Matrix, maintaining the Information Release Schedule, monitoring design risk, chairing Design Team Meetings, coordinating consultant information, and managing technical approvals.

However, completing these activities does not constitute effective design management. The key differentiator is technical judgement. An experienced Design Manager understands buildability and can identify where an interface presents a genuine project risk. They understand when a seemingly minor architectural amendment may affect structure, MEPH, fire performance, waterproofing, façade interfaces or specialist subcontractor design. They also recognise when an item that appears closed in a meeting minute or drawing review is not sufficiently developed to allow procurement, manufacture, or installation to proceed.

We interrogate the design rather than simply administer the processWe review whether the proposed solution can be constructed, whether the design responsibilities are clearly defined, whether interfaces have been properly coordinated and whether sufficient information is available to allow the works to progress safely and efficiently.

This technical understanding is what turns the mechanics of design management into an effective project control function.

THE VALUE OF EARLY ENGAGEMENT
One of the most effective ways to reduce design risk is to appoint design management resource early in the project lifecycle.

By the time an issue reaches site, the opportunity to resolve it efficiently and without commercial impact has often already passed. During tender and pre-construction, there is still an opportunity to interrogate the design, review buildability, clarify design responsibility and identify technical risks before they become committed costs.

A tender based on unresolved design assumptions does not provide genuine cost certainty. If those assumptions later prove incorrect, the issue is likely to re-emerge as a variation, programme delay, procurement issue, or site coordination problem once the contract is in place.

Early design management reduces this exposure. We regularly undertake technical design reviews during tender and pre-construction, reviewing information to determine whether it is sufficiently developed, coordinated and buildable to support the proposed construction methodology. This allows risks to be raised with the client and consultant team while there is still sufficient time to resolve the issue, establish responsibility and understand the commercial and programme implications.

Engaging design management before contract award is one of the most effective ways of protecting cost and programme certainty from the outset.

HOW DESIGN MANAGEMENT DE-RISKS A PROJECT
Design risk does not disappear simply because it has not yet been identified. If left unmanaged, it will usually surface at the least convenient point in the programme: once procurement is committed, specialist subcontractors are appointed, or installation has commenced.

Design management brings these risks forward and resolves them before they affect delivery.
- A detailed technical review identifies buildability concerns before construction begins.
- A robust Design Responsibility Matrix establishes who is responsible for the design, coordination, review and approval of each element.
- Information Release Schedules align design deliverables with procurement, manufacture and construction requirements.
- Design Risk Registers provide visibility of technical issues and allow actions to be monitored through to closure.
- Focused coordination workshops bring consultants and specialist subcontractors together to resolve interfaces before the works reach site.
- A structured change control process then ensures amendments are considered against the wider design before acceptance.

On one of our recent prime residential fit-out projects in St John’s Wood, we began this process during pre-construction. Our technical review assessed the buildability of several complex elements, including bespoke joinery and a feature staircase, before work began on site. This enabled the main contractor to understand the technical risk in the design and reflect it appropriately in the tender, rather than relying on unresolved assumptions.

During construction, we led a series of focused coordination workshops to bring the client-appointed joinery contractor into the main contractor’s design management process. MEPH services needed to be fully concealed within bespoke joinery while remaining accessible for future maintenance. At the same time, architectural metalwork, GRP mouldings and bespoke plaster finishes had to be coordinated as part of a single architectural composition.

These packages could not be developed independently. The design management process provided the structure needed to resolve these interfaces collectively before they became site issues.

MANAGING THE INTERFACES
Many of the most significant design risks on a construction project do not sit wholly within one consultant’s or subcontractor’s scope. They sit at the interface between packages.

The architectural and MEPH designs may work in isolation, as do specialist subcontractors’ systems. The challenge is ensuring that all three work together within the same physical space, construction tolerance and installation sequence. Interface management is therefore fundamental to the Design Manager’s role.

On another of our prime residential projects, the basement spa incorporated traditional brickwork, brick slips, natural stone and bespoke glazed screens, each with different tolerances, support requirements and sequencing constraints. Resolving these interfaces required more than simply issuing drawings between trades. We led a series of coordination workshops with the specialist subcontractors, architect, and client team to review how each material met at the relevant junctions and agree the coordinated build-up before installation commenced.

Weekly site attendance during construction then enabled the agreed design intent to be monitored as the works progressed and any emerging issues to be addressed promptly.

The principle is straightforward: resolve the interface once, collectively, before construction, rather than allowing multiple parties to develop conflicting solutions independently on site.

COLLABORATION AND COMMUNICATION
Technical knowledge is central to effective design management, but communication is equally important. The Design Manager typically sits between the client, design consultants, and specialist subcontractors, all of whom may approach the same technical issue from different perspectives.

A key part of the role is therefore establishing a clear, controlled route for making technical decisions. This may involve leading a focused workshop between several specialist trades to close out a difficult interface. It may involve challenging consultant information where the design is not sufficiently developed for construction. It may also involve presenting a complex technical issue to the client in a way that enables an informed decision while retaining the relevant technical, programme, and commercial context.

Effective design management also relies on strong design governance.
- Actions require clear ownership and target dates. Information must have an agreed status.
- Technical decisions must be formally recorded.
- Design changes must be communicated to all affected parties.

Without this structure, projects can quickly become dependent on individual email chains, informal conversations and uncontrolled sketches, making it increasingly difficult for the project team to establish which information is current and what has actually been agreed. The Design Manager provides the central coordination point needed to maintain control of that process.

THE REAL VALUE OF DESIGN MANAGEMENT
The value of good design management is often most evident in the issues that never reach site. It is the ceiling coordination clash identified before framing commences, the bespoke joinery package coordinated with MEPH before manufacture, the design amendment reviewed against affected trades before approval, the missing information identified early enough to avoid a procurement delay, the specialist subcontractor engaged before their installation sequence conflicts with another package.

Individually, these may seem minor; however, across a complex project, their cumulative impact can be significant.
- Fewer late design changes improve cost and programme certainty.
- Earlier technical decisions protect procurement and programme.
- Better coordination reduces abortive work and rework.
- Clearer design responsibility reduces ambiguity and the potential for dispute.

The cost and programme consequences of a single unresolved design interface can quickly outweigh the cost of properly resourcing the design management function from the outset.

It involves understanding the design, identifying risks early, establishing clear responsibilities, bringing the right parties together to resolve issues, and maintaining technical control from design development to a coordinated, compliant, and buildable solution.
